About the project

Andersen was contacted by a provider of airline-specific payments, struggling with process inefficiencies, unclear product ownership, and overloaded employees. The customer sought a high-level health check of their product team to uncover bottlenecks, improve planning, and regain control over delivery. Andersen conducted a comprehensive audit covering business analysis, system logic, and Agile workflows. This resulted in risk mitigation strategies, process optimizations, and visual documentation now actively used by the customer.

Challenges

Throughout the project, Andersen addressed the following challenges:

  • Team leads were overwhelmed with meetings. This left them with limited time to focus on core responsibilities;
  • The absence of a dedicated product owner had led to unclear product ownership and slower decision-making;
  • Manual reporting processes consumed significant time and increased the risk of errors;
  • Scalability limitations hindered the customer's ability to expand and support their product portfolio;
  • Sprint planning inefficiencies included frequent overcommitments that would disrupt delivery timelines;
  • There was a need for a high-level health check to assess the overall condition of the product and the team.

Solution

The solution Andersen implemented for the customer involved:

  • Performing a high-level health check of the customer’s product and team;
  • Conducting a comprehensive audit, covering business analysis, system analysis, Agile processes, and the solution’s business logic;
  • Delivering C4 and ERD diagrams for the product, along with standardized documentation templates;
  • Identifying 60 risks, including 70% of critical or high severity, coupled with providing a tailored mitigation strategy for each.

Project results

As a result of our involvement in the project, the customer has achieved the following results:

  • C4 and ERD diagrams, along with documentation templates, were delivered by us and are now actively used by the team;
  • 60 risks were identified, including 70% classified as critical or high severity;
  • A detailed mitigation strategy was developed for each risk;
  • Reduced twice total FTE amount required for Product Backlog Refinement.
